Non-Dairy Food Manufacturer

IT turnaround

Background

A $650 million public manufacturer of non-dairy food products for the retail grocery industry, grown through acquisitions into a national product line.

Situation

IT management had recently left the company, leaving a 6-person department low on morale and productivity. Rapid, continued acquisitions meant the company needed a standard, centralized environment without disrupting day-to-day operations — and marketing and sales were frustrated by their inability to get the information they needed. One acquisition had just completed a MFG/PRO implementation, but management decided to consolidate everyone onto the existing AS/400 BPCS system, which had only ever been set up for finance.

Solution

A current-state evaluation showed us clearly how the department had gotten here and what it would take to fix it. Certain individuals needed to be replaced, and additional staff was brought in to support simultaneous projects — one small group handled day-to-day issues while another focused exclusively on consolidation. We upgraded hardware, instituted standardization, and implemented policies and procedures to help IT support the business efficiently.

Results

Within 3 months, IT was providing quality support to the corporate office and remote locations. System consolidation was complete within a year, followed by a year of data cleansing that produced a new data warehouse and reporting tools. After 27 months, the department was handed over to a new IT director for normal operations.
